How I Build Enterprise AI Strategy Roadmaps
This is an anonymized field case from a large enterprise program (online retailor).
The Goal of AI strategy
Most teams think AI strategy means model selection. In practice, it is operating design.
The task is to find answers to four questions:
- What business outcomes actually matter?
- Which workflows move those outcomes?
- Where does friction block velocity?
- What sequence of bets compounds capability over time?
Step 1: Anchor the North Star in business outcomes
I started with a three-part outcome model:
- Breadth of catalog/coverage,
- Stakeholder trust in quality,
- End-customer experience quality.
Then I mapped every stakeholder workflow and KPI to those three outcomes.
Step 2: Run structured listening before solutioning
I ran listening sessions across teams with one key prompt:
If resources were unconstrained, what would you build first to remove daily friction?
This generated a large pool of ideas, but that alone is noisy. So I followed with clustering similar ideas into big themes followed by benchmarking.
Result: a raw portfolio of 100+ ideas spread across 3 themes
Step 3: Use a scoring rubric that balances value and feasibility
I scored initiatives across four dimensions:

1) Urgency
- Why now?
- What cost of delay do we incur if this slips a quarter?
2) Importance
- How many stakeholder groups benefit?
- What is the business value path (cost, speed, quality, risk)?
3) Technical readiness
- Is the data foundation ready?
- Is this plug-and-play, or does it require foundational platform work first?
- Do we have delivery bandwidth?
4) Sequencing leverage
- Will Project A create reusable assets that accelerate Project B?
- Are we compounding capabilities or creating isolated one-offs?
This is essentially urgency vs importance discipline plus readiness gating. It is simple, but it blocks a lot of bad prioritization.
Step 4: Convert ideas into a strategic roadmap
After scoring, I grouped initiatives into thematic lanes and sequenced them by dependency. In this case, three themes drove the roadmap.
Theme A: Decision velocity
Goal: enable non-technical teams to ask business questions directly and get trustworthy answers faster.
Representative pattern:
- natural language to SQL (structured query language) interface,
- governed data access,
- semantic layer for consistent metric definitions.
Theme B: Assisted decisioning for front-line teams
Goal: improve prioritization quality for revenue and account workflows.
Representative pattern:
- recommendation engine for next-best-action,
- signal fusion from internal and external data,
- human-in-the-loop override.
Theme C: Assurance and audit scale
Goal: increase control coverage without linear headcount growth.
Representative pattern:
- agentic auditing workflows,
- rule plus model checks,
- exception routing and traceability.
Outcomes in directional bands
To keep this case anonymized, I am sharing directional outcomes only. Across a one-year window, this roadmap drove:
- catalog/coverage growth of roughly 50%+ without proportional hiring,
- defect-rate reduction of roughly 80%+
- audit throughput expansion of about 4x,
- faster time-to-value for new workflow automation rollouts.
The key point is not the exact values. The key point is that the sequence of bets created compounding operating leverage.
